Case studies

Real founders. Real outcomes.

We measure our success by what our clients build, raise, and ship. Here's a look at some of the work we're most proud of.

The challenge

The team had a working model but no clear product thesis, no go-to-market strategy, and a pitch deck that read like an academic paper. Investors were passing at the first meeting.

Our approach

We ran a two-week strategy sprint to define their ICP, reframe their positioning around business outcomes rather than technical capabilities, and rebuild their pitch from the ground up. We then ran mock due diligence sessions with the founding team for six weeks before their first investor meetings.

The outcome

Meridian closed an $8M Series A led by a top-tier VC 11 months after our engagement began. The founding CEO later said the positioning work was the single biggest unlock in their fundraising process.

MVP Roadmapping + Go-to-MarketIdea → Launch

Fieldwork

70%

Scope reduction

The challenge

The team was trying to build everything at once — a mobile app, a web dashboard, integrations with three enterprise systems, and a reporting module. They had been in development for four months with nothing to show customers.

Our approach

We facilitated a two-day roadmap workshop that cut the MVP scope by 70%. We identified the single workflow that would deliver the most value to their target customer, built a launch plan around that workflow, and helped them design a beta program that generated their first 40 paying customers before the public launch.

The outcome

Fieldwork launched their MVP 90 days after our engagement. Six months post-launch they had 200 paying customers and were generating enough revenue to extend their runway by 14 months without additional fundraising.

Technical Strategy + Go-to-MarketSeed → Growth

Crestline Security

$500K

First enterprise contract

The challenge

Two years of fast growth had left Crestline with a monolithic architecture that was slowing down every new feature and causing reliability issues that were starting to affect enterprise deals. The CTO knew a rewrite was necessary but couldn't afford to pause product development.

Our approach

We designed a strangler-fig migration strategy that allowed the team to incrementally replace the legacy system without a big-bang rewrite. We also helped them develop a technical roadmap they could share with enterprise prospects to demonstrate architectural maturity.

The outcome

Crestline completed their migration over 8 months with zero customer-facing downtime. Their engineering velocity doubled in the 6 months following the migration, and they closed their first $500K enterprise contract — a deal that had previously stalled over technical concerns.
